The Distinction

How is team coaching different from one-to-one executive coaching?

The cleanest separator is where the problem lives. Individual executive coaching changes what happens inside one leader: judgment under pressure, how they hold a room, how they think two levels above their altitude. Team coaching changes what happens between leaders who have that capability and still cannot produce a shared result.

They fail in opposite directions. Fund team coaching when the real issue is one executive's behavior, and you have put a private problem in a public room. Fund one-to-one coaching across a dysfunctional team, and you get better leaders running the same broken meeting.

A third pattern gets miscast as coaching: a capability gap across a whole population is a curriculum question.

The Question Before the Question

Do you have a team, or do you have a work group?

Our coaches ask this first, and it comes from the Certified Executive Coach (CEC) curriculum our lead coach trained in. The CEC team coaching module instructs the coach to confirm whether the client wants a team or a work group, and notes plainly that many clients think they want a team when a work group is sufficient. A team, in that framing, requires serious commitment, trust, caring, and openness, and is required when above-and-beyond performance is required. Functional leaders who report to the same executive and run their own areas are a work group, and need decision rights rather than coaching.

The CEC curriculum also treats the formats as complementary, directing the coach to add behavioral coaching for the team leader when that leader's own pattern holds back their ability to lead. It defines the target precisely: the behavior must be measurable and stated in the positive, as something to do rather than something to stop doing. Progress is tracked monthly with roughly five colleagues rating how often they observed it, one to five, the bar being three consecutive months averaging four or five.

What does the evidence show about coaching alongside training?

The most cited study is old and small, and we would rather state its limits than overclaim it. Olivero, Bane and Kopelman, in Public Personnel Management in 1997, followed 31 public-agency managers through training and then coaching.
